To introduce myself

Hello, I’m Farien. I have been working in Alibaba for more than 6 years and I am currently in charge of a sub-team of 1688. I’ve been hiring a lot these last few years, and I can’t say how much I’ve been hiring, but I’m very proud of the fact that I’ve got some really cool and interesting people on my team. Today, I would like to share with you how I usually do recruitment and introduce some team situations.

I will mainly talk about the following aspects: the first is why I want to recruit, the second is what kind of person I want to find, the third is how I dig the characteristics of talents, and finally there will be an overall introduction of the team.

I’ve been working for a long time, and I call myself a veteran of front-end development because I graduated about 10 years ago. When I was in college, I really liked the front end. I was one of those engineers who really liked the front end. When I was in college, I liked to make challenge cups. I often went to the popular communities, such as Blue Ideal, 51JS and so on. After graduation, there was probably no full-time front end at that time, but what I did was actually website development. I joined a company in Guangzhou and participated in the system development of The Canton Fair. At the time, I was a big fan of messing around, writing tools like CSS editors, Visual CSS (still available for download), and form libraries like AForm (used by a lot of people). In 2010, after two years of work, I joined Tencent in Shenzhen and was engaged in Tencent’s e-commerce business. Now, people may not know about Paipai and Yixun. Some people may still have the impression that Yixun was a website that could keep pace with JINGdong at that time. In 2014, the whole E-commerce company Tencent was acquired by Jingdong. At that time, the big team was in turmoil, and I was recommended to Alibaba by a strange combination of circumstances.

Currently, I am in charge of a sub-team under the 1688 front-end team in Alibaba, which is called marketing engineering. The big team has more than 70 people. My current team of about 20 people, the main thing is to 1688 large market, such as industry area, factory goods, short of broadcast & video these things, and I’ll be responsible for the team some front infrastructure, such as a CDN, rendering service, sell scaffolding system, development tools and infrastructure, the above is my self-introduction.

Why do we hire

What I understand about recruitment is that a lot of people don’t think about it seriously. We are always hiring people. How many people have thought about why we hire people? Business scale expansion to hire; Big boss gave HC to recruit; Some people leave the team, some people transfer to recruit; But they didn’t really think about why they were hiring. I have five levels of appeal.

1. Resource Driven — Hire people to do the work

At the first level, the most basic and simple reason for hiring is that there are a lot of business needs, so I need to hire people to do things. I believe that 80% of all team hires are for this reason, because someone has to do the work to meet the needs. This is actually a very basic appeal, I put this one at the bottom, it’s a very Base appeal, this is actually resource driven. In this case, some teams tend to hire outsourcing or low-P employees, such as P6 to P6+, because it is relatively easier to recruit, which is the most basic appeal.

2. Business & technology driven — Recruit backbones & experts

At the second and third levels, it’s not just that I need to hire people, I need to hire people. These people should be able to lead a small business with two or three people, be able to communicate well with the business side, and be able to spot opportunities. This is a higher requirement than the previous one, this is ** business driven. ** In this layer may recruit people will be relatively higher requirements, may be P6+, P7. More on a layer again, there are some teams are professional technical team, in the team will tend to recruit more professional in the field of a certain person, he is hiring more to community, will find that in the area of a piece of the Node. Js, in the background, there is a deep precipitation data visualization, hiring at this level is * * * * technical drive, Generally speaking, the people recruited at this level will be some high-level P6, P6+ and P7. In Ali, P7 actually represents the expert type.

3. Culture-driven — Looking for people with lateral skills

At the fourth level, some teams are basically satisfied with the business, and the distribution of technical experts is reasonable. In this case, the boss’s request to him is to say that culture. Your team should have a cultural characteristic, the boss will prefer to hire people with lateral ability, who can do technical operations, can be active team, can do technical voice, can publicize the team’s things. We 1688 have been engaged in technical operation in the past one or two years. In the past, we may have been engaged in b-end, manufacturing and purchasing back-end business. People outside the company do not know much about you, and they only talk about Taobao, Aliyun and Hema. We are in the partial B end, we do not know much, big boss in order to say plastic culture, in the horizontal ability to increase the introduction of talent. Recently, we have recruited a lot of people who are engaged in project management, because there are many important campaigns such as Spring Bud Project. In fact, Bartian is also doing PMO training, including technical operation, cultural construction and programmer festival. In fact, this level is relatively different from the previous ones, which is driven by culture.

4. Growth Driven — Hire game breakers

Level 5: A team is mature in a certain area. In this case to look for game-breakers, in the marketing structure has done very mature, what is the future? In the front-end engineering, do a variety of Webpack packaging, do a variety of command line tools, front-end development efficiency has been improved, so what to do next? Why did I put it on the top? Because it’s the most demanding job I’ve ever seen. A person at this level may be the one who has to take on a broken situation. He is not the one who keeps his promise. A man who keeps his promise is the one who can do well and maintain the existing things well. The game breaker is actually a pioneering role, to have a very forward-looking, holistic view of the people. At this level, it is actually a consideration for the development of the team, which is called development drive.

Although these five layers seem to be very distinct, I might consider all of them when I’m hiring people, not just for the job, just for the technical expertise, for the lateral ability, sometimes I might need all of them at once. For the same candidate, we will find that he may have all these layers. He can communicate well with the business side, and he is specialized in a certain technical field. He even has some lateral ability.

What I want in people

What is one thing I look for in talent? In the most basic is ** resource driven **, my requirements are very simple, there are two I think the most core requirements.

The first one is that you need to pass the technical test. Although the four words “pass the technical test” seem simple, the requirements in Ali will be higher. At present, the interview in Ali is basically to do the code evaluation, and the interviewer will see how you write the code on the spot. Is your train of thought reasonable; Have you taken a complex problem and simplified it; A lot of APIS are not allowed to see the documentation, these apis are you familiar with; Are you thinking clearly; Have you considered some boundary issues? Light technology pass is a little difficult, because take an examination of the topic is relatively difficult, although they are based, but will still have a lot of logical things inside, mainly in 30 minutes to you have to put these questions to is not easy, because a lot of people when doing the measurement of the code will be more nervous, this is the technical requirements.

Second, are you a practical person, is not a very serious person. Just now, You also replied some questions. A person who often changes jobs can be discussed if he is passive, but if he is active and jumps once a year, is he a down-to-earth person? This means that he may like to find opportunities. As soon as he is fresh in the company, he will want to find new ones, and I will have doubts about his steadfastness. The other is whether to take it seriously; Some details are not paid attention to; Focus on a particular area; In fact, light of these two requirements, basically has been able to card a lot of people. Most people as long as these two pass the word, basically is able to two three.

At the next level, someone who can communicate well with business and identify opportunities. I will focus on his characteristics.

First, I will observe his curiosity. In Alibaba, most teams are actually business teams, whether it is Ali Cloud, Dingding, Hema or Taobao, most of the teams are business teams. Of course there are a few teams that are technical teams, some that do middleware, some that do technical architecture. 80% of the team is a business team. In the business team, I value his curiosity. Since you are engaged in business development, do you care about business?

I heard one of his shares earlier, that is, think like the boss. When you do this, do you think about the business process behind it? What is the background of this project? Xiao Wen mentioned a project just now. The starting point of the project itself may be that the boss said that I just came to make a proposal, and the new boss took office three times, so I first reconstructed the product and caught a small point, but it was not necessarily tenable. I spent a lot of effort to reconstruct, to see how much I could do things. The starting point may be the question of whether you can identify the context behind this kind of project.

In my interview before, some students were engaged in ToB business. Jingdong had a new channel team. The new channel was actually providing services and supplies to small stores — convenience stores in the community, which was very similar to Ali’s Retail link. I asked candidates a lot of business questions, such as how to enter the brand behind; This shop is through what system can purchase you this goods; What service can you offer? What do you do with your revenue? What are some of the difficulties we are facing now? This is to ask his curiosity, if a curious person, he will not only do his business needs well, he will still pay attention to these issues.

Second, communication skills. Most business teams need to communicate with PD and operation. If you don’t have communication skills, you can do things even if you don’t have communication skills theoretically. Can you come up with an Idea; Do you dare to talk to PD and operation? Without the ability to communicate, you won’t be able to do these things, and you’ll probably just sit at your desk all day and do what a machine needs to do.

And the third one is imagination, which is actually related to curiosity, can you imagine some of the opportunities in these businesses. For example, many offline exhibitions cannot be held this year due to the COVID-19 pandemic. In fact, there are many opportunities for technology at this time. Can you imagine that? We are engaged in factory business in 1688. How can I show the business process of the factory on line? Can the production process of the factory be presented on line? Whether the factory building can be displayed through some virtual technology; Can the sample room in the factory be digitized by panoramic way? It’s all about imagination, and you have imagination to create technology-driven business opportunities.

The next level up is technology drive. The characteristics of a technologist are very simple. First, your passion for technology. Since you are a technical expert, your technical enthusiasm must be some; Second, experts have a very important word called “expert”, must be able to focus on a certain field of research, rather than hammer here and there, concentration will be special to examine, including rigorous and independent thinking. In addition, independent thinking is also very important. Do you study your field because it’s hot right now, or do you really think it’s reliable? Now you also know that microfrontend, Serverless, Web IDE, are all hot. Do you want to get involved in this area, do you really see it driving the whole front-end area, the whole technology area in the future, or do you just think this place is hot and you want to get involved. This is actually a quality of independent thinking.

The next level up is looking for people with lateral ability. How would you look at cultural drive? I’m mainly looking at two points.

The first is the ability of organization, the organization ability is actually see if he can drive people to do things, there will be some management ability in it, but more is a communication, and what you think a fine-grained, if communication capability is strong because of you, but you have to organize a thing, you if not clear, this will be very messy, And no one will believe you. Organizational ability actually requires the ability and communication skills of directors.

The second is to love life. Are you a person who loves life? Maybe this point right here is imaginary. However, if you want to do horizontal things, you must be able to love these horizontal things very much, which can be reflected in some aspects, whether you like to do sports, whether you like some recreational activities, whether you like photography, whether you like some extreme sports, which can actually improve your personality charm. In this way, you can infect others, they may look at you and think it is like a small sun, so that you can horizontally drive more people to do things for you.

At the top, you’re the game breakers. In fact, I only look at two things, the first is the future view, and the other is the overall view.

Futurism is to see whether you think about the future, whether you plan for your career, how you judge the future of front-end technology. In fact, the future view also includes some historical views. Do you have your own understanding of the front-end history? Things like JQuery, React, Node.js, Serverless, how do you understand these things?

The overall view reflects a dimension of time, your understanding and judgment of history and the future. The big picture is a sense of space, what is the big picture of what you are doing and how you understand it. May be some people he tends to in their own one mu three points inside did not jump out, did not jump out, do not see the overall situation, how do you do a game breaker, you may be more closed, looking at the sky. The overall view and the future view one in time and one in space, these two points are very important.

A person with Gap

What am I looking for in a candidate? First, I would like to talk about the person I may not want to choose, who may need to change and improve, mainly in the following four points.

1. People who don’t pay attention to the company, the business and the team

First of all, why do some people say that I have no problem with my skills? Why can’t I get in with my skills? Some of the points that might be seen, just want to do what they like, don’t care about the business, don’t care about the team, don’t care about the company. In fact, it is selfish. You seem to have strong skills, but you can’t create value for the company. If the company hires someone, it will generate business value for the company, rather than one person to do research. Although Alibaba’s Dharma Institute does research, it actually has KPIs, studying image technology and video technology. They are always thinking about how to commercialize. They’re actually doing research for S1 and landing for S2. In fact, their KPI is like this, they must be able to hit the ground, not some dragon slaying skills, Dharma Institute has done a lot of things, looks like a research institute, in fact, they do a lot of things are very down-to-earth. Their image technology and Alibaba’s short video capabilities are all very awesome. They are not only technically awesome, but can be directly applied to hundreds of thousands or even millions of businesses, including the Double 11 Promotion. The first point is very important. Someone who is interested in data visualization must be someone who can bring skills to the business, not research.

2. People lack areas of concentration and hobbies

Second, it’s important to have a field of focus or hobby. I was more focused on that, having just done two years on the front end and not having an area to focus on. If not, do you have an area of focus in your hobbies? What this actually reflects is a replication of abilities, as long as you can do one piece well, I believe that your awareness of these abilities, your confidence, can be transferred to other areas. When I hire people, I often ask what are your hobbies? If you’re good at soccer, I’m sure you probably think about collaboration and assists in other things, because soccer doesn’t have to be technical, it has to be conscious, or whether you’re good at playing the guitar, or whether you’re good at playing the flute. If you are good in this field, I believe you will try your best to do well in other fields. Because the quality of a good person is able to move, this is actually an area of focus, do you have concentration. And hobbies you want to do well in fact is very difficult, many people do things may do half, such as learning a hobby, may learn half do not learn, in fact, most people are like this, especially playing Musical Instruments. For example, people who learn to play guitar may encounter a big horizontal press around the past, and give up. That might be a problem. If you encounter a difficult problem in other areas, it will depend on your concentration and precision.

3. People who take work for a ride

Third, look at your understanding of work. Whether you see your job as a way to support your family or a career is an entirely different matter. If you think of work as a job to support your family, you will find that the process and results of this kind of person are completely different from those of people who think of work as a career.

4. People who don’t have lifelong learning and curiosity

Fourthly, people without a sense of lifelong learning and curiosity. As an old Chinese saying goes, “It is never too late to learn” and “life is limited while knowledge is limitless”. Especially in the computer world, including the front end. People keep talking about how to create a new framework all at once. In every field, on the one hand, there is always development, on the other hand, there will be bottlenecks, even a person will encounter bottlenecks. If you don’t have a sense of lifelong learning, you may be stuck. So there’s a lot of questions, there’s front-end engineering, there’s scaffolding, there’s iot what’s next? . If you don’t study, your skills will always be in one piece, but you can still look at something else and be inspired. See if you have a sense of learning, have a sense of learning will have imagination, may be able to birth some new areas of intersection. At present, Alibaba has a field of front-end intelligence, in which a group of students actually study machine learning and various models all day long, and their technical requirements for people are completely different. If there is no awareness of lifelong learning, it must be impossible to adapt to the development of this era.

Expectations of different levels of the team

What I want from my team, including candidates, is divided into three levels.

1. The P5 to P6

P5 to P6 students may have more requirements on your potential, how to show your potential? Do you have the momentum? Any little surprises? Are there any technical features? Maybe you are P5, but you still need to have some technical characteristics, for example, which field do you like to specialize in? I might do a few things when I’m free. P5 to P6, I’ll be watching more to see if he has this little surprise coming out.

2. The P6 to P7

P6 to P7, by P7 you’re already a technologist. If you are in a certain area, in wireless technology, in performance optimization, in cross-end technology, in engineering, in data visualization, in data analysis, or if you are not in the technical area, then you are significantly better than others in some business understanding, product Sense, and have obvious results. So that’s a P6 to P7 requirement. This area may not necessarily have an impact on the entire technical department, but you are in a big team, you are in a big front end team of 100 or so people, do you have influence and advanced? Can you share what you do outside of the team? Can what you do be used or copied by other teams?

3. The P7 P8

P7 to P8 must be the PM or person in charge of important products and projects. Now many of my P7 classmates are in charge of some projects at the technical department level of CBU, connecting teams with different roles, and can promote some projects and products at the BU level. To get to P8, you may also need to have some unique research and implementation at the group level, and even be able to participate in the standards of some groups and have the influence of the group. This is one of the requirements to get P8.

How to evaluate candidates

How are candidates evaluated? The first one is how to examine technical enthusiasm. You may have heard a joke about this. You all know security guards. Where are you from? Where are you going? Actually, this is a lot of things.

1. Interest and curiosity

When I interview people, I often ask them why do you want to be front end? There are a lot of things that come out of this, including whether you really love the front end, or whether I just felt like it was a lower barrier to entry and I got in. This can ask a lot of questions, including where you are going next. Is actually asked one of his career planning, including an understanding of technology, you also will be asked to share some of your spirit, if you really like the front, must be to do small things or to write a few small things, such as writing some blog, do some Demo, involved in some of the other making open source projects. Some people may be very good at technology, but they do not like to share, and he said that I am very interested in the front end, but I have never done such a small Demo, small project, many things are done in the work, I may have a question. Since you’re so interested in the front end, why don’t you do something yourself?

If you’re curious, if you’re curious, you’re going to do a lot of extra research. After you finish the requirement, will you go to the requirement? You need to think about the reason behind the requirement, what is the whole business process, and what is the positioning of the project in the business and in the large department. This is a curiosity thing.

2. Focus and rigor

Concentration. I’ll look at your hobbies. Have a long-term hobby, this is very important. This also includes your technical interests. You like Go, you like Python, you like functional programming. In fact, he is more focused in this area, but some people he may be scattered, may be more in some work, and there is no long-term hobbies. If you change jobs a lot, you lose your focus. Rigor, that’s the easy part. Rigor is basically evaluated by code. Just now, You mentioned a STAR’s interview rules, which can basically test a lot of things.

3. Love life

Love life, love life is actually very simple, why to study love life? Working in Alibaba or a big company is bound to be stressful. If you love life, you will be very good at relieving stress. If you don’t have some hobbies, you may not know how to adjust. This kind of person may often be more depressed, I also prefer to recruit people who have hobbies and love life.

4. Think for yourself

Thinking independently, I would mainly ask him something about why. Some time ago, I interviewed a person who said he was doing behavior monitoring for a security system. He talked about a lot of things, how to play and how to replay a user’s operation on a system. And THEN I asked him a question, and I said, what’s the purpose of doing this? Do you think that if a hacker wants to break into this system, his behavior can be monitored by you on the interface? This is actually a matter of examining his independent thinking. If this person is paranoid, he might not be able to answer. But I am satisfied with this person, he can answer, he said that he thinks this is impossible to monitor out, because hackers want to attack your system, generally through the back door, through very low-level things to scan, to inject, absolutely impossible to rely on human click, can be monitored out on the interface. This kind of behavior monitoring may be more likely to be able to detect some product experience problems. In fact, it is very good for him to answer this question. He is a student who was recruited by the university and did this job as an intern in eBay. I think his critical thinking spirit is very good.

Influence and passion

Infectious and passionate, mainly is to listen to an infectious person, a passionate person, his speech must be very emotional. Once you listen to it, you will understand it very well. You are very energetic and emotional. In fact, it is up to everyone to listen. In fact, Ali has the last aspect called HR face. HR interview is like smelling, which is quite unpredictable. It is mainly used to judge some characteristics of a person through observation, hearing and questioning, such as his passion for work, his appeal and values.

Team culture introduction

I would like to introduce my team, almost as a commercial time, I will mainly introduce my team and some of the culture of the team.

For the fourth picture, we usually do KO with special features. For example, our KO was on a mountain some time ago. Someone asked me how to put a monitor on it. It’s actually a projector, and it’s pretty cool to do KO on top of a mountain;

In fact, the team also organized a front end alliance in Binjiang. Some students here may have been here last year, which is to connect the front end of some big companies in Binjiang, such as netease and Dingxiang Garden, and they may have an offline sharing every year.

There are also some interesting things for us to visit, because my business is ToB business, I often have the opportunity to see some things that I can’t see normally. The business of ToC may be seen in some retail stores and supermarkets, but I often go to see the things of ToB, how these things are produced, how they are manufactured, and through what channels they are distributed.

There are a lot of cool people and interesting people in the team. I think the best working environment, not you, for example, how well your company is decorated, but I think the best working environment is the people around you. Is it a group of cool people? Even the team’s business is not the first, because it is hard to say whether the business is good or bad is the result of you. But a person’s development is good, must be able to be brought up by the people around you, rich first lead to rich later, you can be affected by many people around you? Being exposed to what others are doing and how they are doing it. This is very important. There are two priorities this year. The first one is intelligent operation. How to make our operation pair intelligent? Can I do some things that human flesh or products used to do through algorithm and machine learning? The second is cloud r&d, how to standardize the offline r&d process. Intelligent and cloud research and development are two important topics for me this year.

The team now hiring

The team is recruiting a lot of people recently. Here are the three main requirements. Of course, these three requirements do not mean that you must have all of them, for example, you may have one.

First, because of my direction of intelligence, I now need people with machine learning background or interest. Some time ago, I also recruited some students from social recruitment, who also have this background. I also hope that more people here can join the front end intelligence camp. How to make front-end development faster, can automatically generate code through image technology, and even say that I have accumulated all these experience, for the buyer’s page, can I real-time automatic production, I through the cooperation with UED industry digital experience precipitation, is not the page need not develop? You just have to do some basic stuff.

The second is engineering technology. If you prefer compilation and packaging optimization, command line tools and Web IDE, and also like to study some basic CDN technologies, performance optimization, visual construction and cloud Serverless, you are welcome to join my team.

The team’s business is very interesting. There are so many industrial belts in China. There are thousands of industrial belts in China, such as the textile industrial belt in Shaoxing Keqiao. Huzhou Zhili children’s wear industrial belt; How can so many industrial belts be moved online? And supply chains? How do products made in factories go directly to consumers? C2M, we are directly fighting with PDD in this area. There is also a type B live broadcast. Can the qualifications and capabilities of the factory be seen most realistically by purchasers? Can the manufacturing process of the factory be distributed through short video technology? That’s a big part of CAM’s agenda this year. The above is the exhibition, cloud exhibition, the epidemic this year, many offline exhibitions, such as Canton Fair can not be held. It is also a very important topic this year that how to transfer these offline exhibitions to the online through some VR technology and 3D technology, so that online buyers can personally feel the feeling of offline exhibitions. At present, the whole business of 1688 is more and more occupying a supreme position in the group. Recently we know that Ali released the Spring Thunder plan there are mainly 4, there are two are related to 1688, how to let the cost of small and medium-sized enterprises can be reduced? Although we may all know taobao when it comes to e-commerce, many small and medium-sized enterprises are in 1688, and they are not willing to directly engage in retail. In fact, many of them are in 1688, especially many factories.

Why do you recommend this book? Because I found a lot of recent interview front-end, and now the division of labor is too thin, how many front end do not know some knowledge of computer including the back end, but I’ve always thought the front it is a skill, just don’t turn it into a role, you become a character, you can do things to be relatively less. Q: During the recruitment process, there is a big difference between the industry and the position of the interviewee. What do you think? Is there a big gap in development jobs across industries? A: A cross-industry interview may be more about its potential and understanding of the new industry. You said you were very enthusiastic about technology. Could you show me something?
